Retinol Is Not Supposed to Wreck Your Skin

Quick answer: Irritation is not evidence that a retinoid is working. Peeling, stinging, and redness mean you are applying too much, too often, or too soon, and a damaged skin barrier actually slows your results because inflamed skin cannot remodel collagen efficiently. Start twice a week at the lowest effective strength, apply a pea-sized amount to dry skin, buffer with moisturizer if needed, and increase frequency only after two weeks with no reaction. Somewhere along the way, the internet decided that skincare has to hurt to count.

So people start a retinoid, their face peels, they post about the “retinol uglies,” and they push through it because someone told them the purge is part of the process. Six weeks later their skin is red, reactive, stinging under moisturizer, and worse than when they started.

That is not a purge. That is a broken barrier. And it is entirely avoidable.


Is retinol supposed to make my skin peel?

A little dryness in the first two weeks is common. Sheets of peeling, burning on application, tightness, and patches of raw redness are not.

Retinoids work by accelerating cell turnover and signaling fibroblasts in the dermis to produce more collagen. That second part, the one you actually want, happens over months and does not require any visible surface reaction at all. The peeling is a side effect of the first mechanism running faster than your skin can keep up with. It is not the treatment working. It is the dose being wrong for you right now.

There is a real cost to pushing through it. A compromised barrier means water loss, inflammation, and skin that is more sensitive to everything else you put on it. Chronic low-grade inflammation also works against collagen production, which is the entire reason you started.

How do I start a retinoid properly?

Slower than you want to. Here is the protocol we give patients.

  • Weeks one and two: twice a week. Two nights, spaced apart. That is it. Resist the urge to add a third.
  • Pea-sized, for the whole face. Not per area. More product does not produce more collagen, it produces more irritation.
  • Apply to completely dry skin. Wait ten to fifteen minutes after cleansing. Damp skin increases penetration and irritation at the same time.
  • Buffer if you are sensitive. Moisturizer first, retinoid on top. This slows absorption and meaningfully reduces reaction with only a small tradeoff in potency.
  • Avoid the danger zones. Skip the corners of the nose, the outer eye, and the corners of the mouth for the first month. Product migrates and those areas are thinnest.
  • Increase only after two clean weeks. No redness, no flaking, no stinging. Then go to three nights. Two more clean weeks, then four. Most people never need nightly.

One more rule that matters more in Chicago than people think: retinoids increase photosensitivity, so sunscreen is not optional while using one. That is also why September and October are the ideal months to start.


Which strength should I use?

Lower than the strongest one available, almost always.

Retinoid potency is not a linear scale of results. Above a certain point you get substantially more irritation for marginally more benefit, and the person who uses a moderate strength consistently for a year beats the person who uses a high strength for three weeks and quits.

Stop everything active. Not reduce. Stop.

Is peeling from retinol normal?

How often should I use retinol when starting out?
Twice a week for the first two weeks, increasing to three nights only after two consecutive weeks with no redness, flaking, or stinging. Most people get excellent results at three to four nights a week and never need nightly application.

What is retinol purging and how long does it last?
Purging refers to a temporary increase in breakouts as accelerated turnover clears existing congestion, typically lasting four to six weeks and occurring where you normally break out. Redness, peeling, and stinging in areas you do not normally break out are irritation, not purging.

Can I use retinol with vitamin C or acids?
Not while starting. Once your skin is fully tolerant, vitamin C in the morning and a retinoid at night works well for most people. Layering exfoliating acids with a retinoid in the same routine is what sends most people to us with a damaged barrier.

What is the best time of year to start retinol?
Fall and winter. Retinoids increase photosensitivity, so beginning when UV exposure is dropping reduces risk and makes the adjustment period easier.

Can I use retinol if I have sensitive skin or rosacea?
Often yes, with a lower strength, less frequent application, and buffering with moisturizer. Rosacea in particular needs a slower approach and is worth discussing with a provider before starting.

How long before retinol shows results?
Texture and tone typically improve within eight to twelve weeks. Fine lines and collagen changes take six months to a year of consistent use, which is why consistency beats intensity.

Should I stop retinol before a facial or peel?
Yes. Stop three to five days before any professional resurfacing treatment and resume once your skin has fully settled afterward. Tell your provider what you are using at every appointment.
